TRUSTABILITY

Trustability is my guiding principle. Every person on my team gets my personal cell number, and can call or text anytime. I make it a point to know who they are outside the job: their families, their kids' names, what they care about. Before we talk about work, I ask about them. If I don't know the person, I can't build the trust it takes to build the designer.

MY OPERATING SYSTEM

Trust needs a rhythm to run on. My team wasn't centralized. We were embedded, right inside the pods, next to product and engineering. So the OS I built follows the rhythm of the pods. Weekly syncs with all my leads. Manager 1:1s with every person on the team. Weekly design critiques, so the work stays sharp. Monthly all-hands, where we celebrate wins and milestones. Monthly lunch-and-learns, where we share best practices and new skills with each other. This rhythm is deliberate. It's how the right friction, the business context, the hard feedback, reaches my team.

GROWTH BY DESIGN

Growth on my team was never a mystery. Everyone knew what the next level looked like. Performance review was fifty percent of the rubric, the company's own bar. My rubric added a design-specific layer on top: product experience, continuing education, special projects. Then two career tracks, IC and manager, because too often people get pushed into management just to earn a promotion. The IC track lets a designer grow to the top of their craft without managing anyone. Growth was transparent and earnable. No politics, no guessing.
